If you keep your head down and do great work, it will speak for itself.

I believed that for years.

I focused on delivery.
I supported my team.
I avoided drama.
I said yes when needed and stayed quiet when I disagreed.

I thought consistency would naturally lead to growth.

And for a while, it did.

Then something shifted.

A new project came up, bigger scope and more visibility. The kind of opportunity that changes how people see you.

I assumed my name would be in the mix.

It wasn’t.

Instead, the opportunity went to someone who was not clearly stronger. Not more experienced. Not delivering better results.

That moment stayed with me.

At first, I told myself it was politics in a negative sense, favoritism, bias.

But when I stepped back and really looked at what was happening, I saw something else.

That person had built relationships outside their team.
They were present in cross-functional discussions.
They made their impact easy to understand in business terms.
They spoke up in rooms I rarely entered.

They weren’t louder.

👉🏻 They were more visible and more connected.

That’s when I realized something important.

There are rules at work that no one writes down.

They are not taught in onboarding.
They are not listed in leadership frameworks.

But they shape who gets trusted.
Who gets invited in.
Who gets chosen.

I call this the hidden rulebook of corporate politics.

Not politics in the dirty sense.

Politics as in how trust, perception, and power move inside real human systems.

Most managers figure this out after they feel surprised or overlooked.

You don’t have to learn it the hard way.

In this post, I’ll walk you through 20 rules that quietly shape careers and influence inside organizations.

They are not complicated.

But once you see them clearly, you start leading differently.

Here the big picture:

Chapter 1: Standing Out

Rule 1: Good work gets you considered (visibility gets you selected)

Most managers perform at a solid level.

When leaders choose who gets more responsibility, they look for familiarity and trust. If they’ve seen you operate, heard you think, and watched you handle pressure, you feel safer to bet on.

That’s not unfair. It’s human nature.

🔵 Don’t assume your impact is obvious. Make it visible in simple, clear ways.

Rule 2: Promotions are decided before the review meeting.

By the time the slides are shown, opinions are often already formed.

Leaders build impressions slowly. The review meeting mostly confirms what they already believe.

🔵 Treat every quarter as part of your promotion story. Don’t wait for review season to manage perception.

Rule 3: Proximity shapes opportunity.

Leaders promote people they’ve seen operate at a higher level.

If you’re never in strategic conversations, it’s harder for others to picture you there.

🔵 Step into visible spaces when you can.

Rule 4: Narrative shapes memory.

Leaders hear endless updates.

They rarely remember dense slides.

They remember clear outcomes.

Who benefited?
What changed?
What improved?

🔵 Make your impact simple and repeatable.

Rule 5: Reputation compounds.

Small behaviors repeat.

Over time, they create labels:

Reliable.
Reactive.
Strategic.
Difficult.

Once a label forms, people look for proof that confirms it.

🔵 Be intentional about the pattern you create.

Chapter 2: Understanding the System

Rule 6: Real power often sits outside titles.

There is almost always someone without a big title whose voice carries weight.

It might be a respected engineer.
A long-tenured manager.
Someone known for clear thinking.

When they speak, people listen.

🟠 Notice who influences the room, not just who runs it.

Rule 7: Incentives quietly shape behavior.

Companies talk about values.

People respond to rewards.

If speed is rewarded, speed increases.
If visibility is praised, visibility increases.

This isn’t hypocrisy. It’s how systems work.

🟠 Watch what actually gets rewarded.

Rule 8: Sponsorship accelerates growth.

Self-advocacy builds awareness.

But when someone respected says, “I trust this person,” it reduces risk for everyone else.

That endorsement carries weight.

🟠 Focus on building trust, not just exposure.

Rule 9: Promotions reveal real culture.

Watch who advances.

That shows what the organization truly values.

Not the values page.
The pattern of promotions.

🟠 Decide whether to adapt to that culture or reconsider your path.

Rule 10: You are in the system whether you acknowledge it or not.

Politics is not manipulation.

It is how trust and power move among humans under pressure.

Ignoring it does not make you neutral.

It makes you unaware.

🟠 Pay attention to how decisions really move.

Chapter 3: Working Together

Rule 11: Alignment with your boss reduces friction.

You can work extremely hard and still feel tension if your focus doesn’t match your boss’s pressure.

Every leader is being measured on something specific. If your work supports that, you reduce stress for them. If not, you unintentionally create it.

🟢 Understand the scoreboard above you.

Rule 12: Peer relationships matter more than people admit.

Many managers think growth depends only on their boss.

Peers shape your environment daily.

If peers feel aligned with you, things move faster. If not, friction appears in subtle ways.

🟢 Build trust sideways, not just upward.

Rule 13: Scarcity increases political behavior.

When resources tighten, people protect their interests.

Collaboration becomes harder.

It’s not about bad character. It’s about survival instinct.

🟢 Frame ideas in terms of shared benefit.

Rule 14: Transitions reveal how steady you are.

Reorganizations test reactions.

During uncertainty, people look for stability.

Public frustration creates doubt. Calm professionalism builds trust.

🟢 Stay calm, especially when you disagree.

Rule 15: Overprotecting your team can backfire.

Shielding your team from pressure feels supportive.

But without context, they don’t understand business reality.

When pressure eventually reaches them, it feels unfair.

🟢 Translate pressure instead of hiding it.

Chapter 4: Composure Under Pressure

Rule 16: Silence in key meetings changes outcomes.

When no one challenges an idea, it gains momentum.

Many managers disagree after the meeting. But during the meeting, they stay quiet.

Once a direction is set, it’s difficult to reverse.

🟣 One thoughtful question at the right time can shift the entire discussion.

Rule 17: Emotional control signals leadership maturity.

Under pressure, people watch closely.

Calm does not mean passive. It signals steadiness.

When someone reacts defensively in a tense moment, it sticks.

People remember how you behave when challenged.

🟣 Slow down when it matters most.

Rule 18: Avoided conflict becomes politics.

When hard conversations don’t happen, stories fill the gap.

Stories turn into assumptions.
Assumptions turn into camps.

That’s how politics grows quietly.

🟣 Address tension early, even when it feels uncomfortable.

Rule 19: Timing changes everything.

An idea can be rejected one quarter and praised the next, unchanged.

Context shifts. Pressure shifts. Attention shifts.

Decisions are not purely logical.

🟣 Pay attention to the environment, not just the content.

Rule 20: Most political damage is emotional, not strategic.

It’s rarely a big scheme.

It’s a frustrated comment.
A defensive reply.
A public reaction.

Those moments travel fast.

Before we step into 2026, I want to pause for a minute.

To look back at what this year taught me, because this newsletter did not start on Substack.

It started with a note on my phone.

Where it began

On Feb 9, 2024, I started writing down my thoughts on:

• leadership

• agile

• teams

• culture

• coaching

Then I started sharing those notes on LinkedIn.

Slowly, people started paying attention.

A comment here.
A message there.
A “this helped me” reply that I did not expect.

Over time, that turned into a community of 5,500+ followers.

That was the moment I realized something simple.

People were listening.

So I decided to write more.

Why I started The Holistic Leader

I moved my longer ideas to Substack and started this newsletter.

I built it for a specific kind of leader.

A leader who wants to make their team awesome.

Not with big speeches.

With small, practical moves that work in real life.

The year in numbers

In 2025, I:

• published 57 issues

• grew The Holistic Leader to 1,000+ subscribers

• reached leaders across 44 countries and 23 states

• created 50+ carousel posts with short, practical insights

That last one matters to me.

Short posts are not “quick work.”

They force clear thinking.

They make you earn every word.

A moment that surprised me

At one point this year, I found out I was ranked #31 in Canada in the Top 50 Creators (Management & Leadership) list.

I didn’t apply.
I didn’t even know it was happening.

A friend of mine messaged me like:
“Hey… did you know you’re Top 50 in Canada?”

I was genuinely shocked.

It was unexpected, and honestly, pretty meaningful because it came from doing the same thing over and over:

It reminded me that consistency travels farther than we think.

What people kept coming back to

Here are the posts readers returned to the most:

When I look at that list, I see one theme.

What changed for me

This year, writing became part of my identity.

It made me slow down.

It made me listen better.

It made me simpler in my words.

And more direct in my actions.

It also pushed me deeper into coaching.

Not as a title.

As a real skill.

So I invested in it.

In 2025, I completed coaching trainings and earned certifications that helped me:

• ask better questions

• listen without rushing to fix

• spot what’s really happening under the surface

• coach leaders through change without pushing

What surprised me

I did not expect this newsletter to also teach me business.

But it did.

In 2025, I learned by doing:

• how to write titles people actually open

• how to explain what this newsletter is in one sentence

• how subscriptions work behind the scenes

• how to price things fairly

• how to sell without feeling fake

• how to build small systems that keep the work moving

At first, it felt awkward.

Then it got clearer.

And that helped the writing too.

Lessons I’m taking into 2026

Here’s what I learned:

1. Clarity beats volume
   One clear idea helps more than five vague ones.

2. Most team problems are not process problems
   They are trust problems.

3. Culture changes when leaders change what they reward
   What you praise becomes the system.

4. Consistency gets easier when you write to help
   Not to impress.

I while back ago I joined a company, I was the new hire. I came in through the PMO, but my job wasn’t just to support one project, it was to help multiple teams rethink how they worked.

I wasn’t there to take over, I was there to help, to bring in new ways of working, and to introduce more agility, not just in process, but in mindset.

On paper, I was in a leadership position, but in reality, I was coaching teams, guiding delivery, running retros, supporting leadership, and trying to shift how people thought about work and collaboration.

From the outside, you see things people inside the system can’t. That’s part of the value, the organization brings you in to spot patterns, blockers, blind spots. You’re not there to fix everything, you’re there to tell the truth.

But truth is uncomfortable, and it wasn’t always welcome.

Some teams were open, some managers were curious, but many were skeptical. You’d hear the usual phrases:

“That’s not going to work here.”
“We’ve already tried that.”
“This is how we’ve always done it.”
“Why do we need to change?”

The dynamic was weird, sometimes tense. You’d see unfair treatment in meetings, people being shut down, others holding back, control being used as a leadership tactic. It was all there.

And it wasn’t just at the team level. When I spoke to some senior leaders, the ones sponsoring these initiatives, the response was mixed. Some were clearly closed off, but a few were paying attention. They saw something working in the teams that were willing to try, and they started asking questions.

Not everyone was ready to lead differently, but some were, and they were the ones who made the biggest difference.

That contrast made me stop and ask myself,
👉 What kind of leadership are we rewarding?
👉 What kind of leadership do we actually need?

Because what I was seeing didn’t match what I believe leadership should be.

Leadership isn’t control, it’s not silence, it’s not pressure for the sake of progress.

It’s care, clarity, direction, accountability, consistency,
It’s how you show up when people are watching, and when they’re not.

That experience pushed me to write things down, not just what wasn’t working, but what actually helped, what teams responded to, what made the work better, the conversations more real, and the leadership more human.

That’s how Holistic Leadership started.

In today’s article, I’ll walk you through what Holistic Leadership is, and break down the 10 elements that define it.

What Is Holistic Leadership?

Holistic Leadership is not a method or a management trend.
It’s a mindset.

It focuses on how we show up, how we make decisions, how we relate to others, and how we care for both the work and the people doing it.

Holistic Leadership balances two things:

• Results - delivering value, making progress, staying accountable

• People - creating safety, trust, connection, and growth

Most leadership styles pick one or the other. Holistic Leadership does both

It’s built around 10 elements - drawn from real experience leading teams, working inside organizations, and seeing where leadership breaks down.

The Foundation:

5 Core Principles and 5 Essential Values

These are the building blocks of Holistic Leadership.
Every framework, tool, and decision starts here.

The 5 Essential Values (your inner compass):

1. Authenticity - You lead from truth, not image

2. Collaboration - You create with others, not above them

3. Ethical Decision-Making - You choose what’s right, not just what’s easy

4. Visionary Thinking - You stay connected to the bigger picture

5. Agility - You stay grounded, adaptable, and open to change

These five values aren’t about being a “good” leader. They’re about being a real one.

They keep you steady when things go sideways.
They remind you to do what’s right, not what’s convenient.

But values alone aren’t enough.

You need clear principles to guide what you actually do - how you lead, how you decide, how you work with others.

If the values are your inner compass, the principles are how you put them into practice.

Let’s break down the 5 Core Principles of Holistic Leadership.

6. Empathy - You lead with presence and care

7. Inclusivity - You create space for every voice

8. Sustainability - You protect energy, people, and the long-term

9. Personal Development - You grow and help others grow

10. Well-being - You protect people’s mental and physical health

Values shape what you stand for.
Principles shape how you lead.

You need both - especially when things get hard.

Values keep you honest.
Principles keep you consistent.

Without values, leadership feels fake.
Without principles, it feels random.

Holistic Leadership is about alignment - between what you believe, how you act, and how others experience you.

That’s the difference between leading on paper, and leading for real.

Final Thoughts

Most leadership advice sounds good on paper.
But real teams don’t run on paper.

They run on trust, tension, messy conversations, and the people who show up every day trying to make it work.

Holistic Leadership came from that reality - not from theory, not from trends.
From sitting with teams, seeing what breaks, and learning what actually helps.

It’s not a fix-all.
It’s just a better way to lead - with more clarity, more care, and less pretending.

And if you’ve ever felt like you don’t fit into the usual leadership molds,
you’re probably doing more right than you think.

What does a Scrum Master really do?

Yes, we support the team.
Yes, we help the Product Owner.
Yes, we care about flow and focus.

But most days, we’re doing this:

• Leading without needing a title

• Coaching without calling it “coaching”

• Watching carefully for what’s not being said

• Protecting space for the team to think and breathe

• Pushing back (kindly) on things that don’t serve the work

• Picking up on tension early, before it turns into resentment

When you lead at a broader level, things shift.

You start seeing:

• How much leadership impacts safety and delivery

• How agility dies when people are afraid to speak up

• How organizational noise breaks even the best teams

• How culture is shaped by what leaders allow (or avoid)

• How important it is to teach people how to have honest, respectful conversations

The frameworks matter.
But they’re not enough.

You can run Scrum perfectly and still have a broken team.

That’s why I focus on the human side of agility:

• Trust before velocity

• Clarity before process

• Relationships before rituals (Ceremonies)

It’s harder to measure.
But it’s what actually moves teams forward.

If you’re a Scrum Master or Agile leader reading this, have you ever asked yourself?

• Am I leading with curiosity instead of control?

• Am I helping people feel safe to say the hard things?

• Are my actions building trust, or just checking tasks off a list?

These are simple questions.
But they get to the heart of what we really do.

And still, there’s something else.

Just focusing on the “soft side” isn’t enough either.

I see some people swing the other way — ignoring data completely, staying hands-off, and saying things like:
“As long as the team feels good, that’s enough.”

But it’s not.

As this role evolves, I still believe:
Scrum Masters and Agile leaders need to get better at understanding data — and using it in the right way.

Not to control.
Not to micromanage.
But to see patterns.
To start better conversations.
To spot what’s really helping, and what’s just noise.

We don’t need to become data analysts.
But we do need to get better at using numbers as clues — not conclusions.

This is part of how we grow in the role.

The work we do isn’t about following guides or frameworks step by step.

It’s about being awake to what’s really happening — and having the courage to respond with care, not just process.

That’s what I believe this role is really about.
And that’s the kind of leadership I’ll always stand behind.
